Report No. 02  /  Boutique Hotels  /  2026
State of Search  ·  Boutique & Independent Hotels

You already own
the guidebook.
You're leaking
the booking.

We pulled the live organic rankings of 56 boutique and independent hotels, lodges and retreats across four continents. The pattern is the same everywhere: these properties rank number one for the searches that sell the dream, the destination, the drive, the honeymoon list, and then hand the actual booking search to an OTA. Here is the gap between the two.

The authority you already have

These hotels rank #1 for the dream.

This is not an invisibility problem. Boutique hotels earn real authority, they rank at the very top for the destination searches that fill a traveller's imagination. That authority is the asset. The point of this report is that it is being spent on the wrong step of the journey.

Where the booking leaks

The searches with money on them, one position short.

Filter out the informational destination traffic and look only at searches with booking or amenity intent, the ones a traveller types when they are ready to reserve something. Across the 56 properties, these sit at position 4 to 15: close enough to be seen, not close enough to be chosen. Wins tagged easy have almost no ranking difficulty.

And every leak has a toll

A booking you lose to an OTA isn't lost once. It's taxed forever.

When the booking search goes to Booking.com or Expedia instead of your own site, you don't just miss the click. You pay a commission on that guest, and on every stay they book with you after. Winning back even one booking a week from search changes the math on the whole property.

Closing the gap

Point the authority you already have at the booking.

This is a 30 day Direct Booking Revenue Sprint: find the one booking search worth the most, build the offer and the page that win it direct, and the follow up that closes it. Three moves.

01

Claim your booking terms

Build the pages for the searches a ready traveller makes: where to stay in your town, the spa, the wedding venue, the experience. You already rank for the destination. These pages turn that attention into a direct reservation.

02

Undercut the OTA on your own name

Structure the site so your direct rate is the obvious, easy choice, no dead ends, no buried booking button. The guest who already knows your property should never need the platform.

03

Structure for the AI answer

Travellers now ask ChatGPT and Google's AI where to stay. The properties with the right schema, reviews and guides get named, with a path to book direct. The rest get handed an OTA link.

Want your property's leak map?

Send me your hotel URL. I'll send back a short video showing which booking searches you are leaking to OTAs right now, what the AI tells travellers about your property, and the first search worth winning direct. If it's worth a Sprint, we talk.
